At Jack.org, I moved the digital function from project-based delivery toward a repeatable product operating model. I built and led a six-person internal pod across product ownership, experience design, frontend engineering, content operations and QA/analytics, while governing specialist agency capacity for infrastructure, migrations and intensive delivery periods.

The objective was not simply to add people. It was to create clear decision ownership, retain critical product knowledge inside the organization and prevent changing stakeholder requirements from continuously destabilizing engineering execution.

Principle 01

Separate strategic and tactical ownership

A dedicated Product Manager/Product Owner managed intake, backlog decisions and sprint execution, allowing me to focus on portfolio strategy, executive alignment, cross-platform sequencing, team development, vendor governance and capital allocation.

Keep product intelligence close

Product context, customer journeys, experience standards, content architecture and frontend knowledge remained inside the organization rather than being fully outsourced.

Principle 03

Flex capacity, not accountability

Specialist agency partners provided infrastructure, migration and surge capacity, while product direction, quality standards, investment decisions and outcome accountability remained internal.

Principle 04

Absorb ambiguity before engineering

Product, design and content contributors converted changing stakeholder needs into clearer, testable requirements before expensive engineering capacity was committed.

The operating model increased delivery capacity without making senior leadership the approval bottleneck.
